Identifying High-Potential Leaders with Hogan Assessments

By Dr. Robert Hogan

The global failure rate for leaders — defined as being fired, demoted, or producing results significantly below expectations — ranges from 50% to 70%, depending on the study. This isn't a minor calibration error. It represents a systemic failure in how organizations identify, select, and develop leadership talent. The root cause, in most cases, is a fundamental confusion between identity and reputation.

Identity vs. Reputation: The Critical Distinction

Identity is who you think you are. It's shaped by self-perception, aspiration, and narrative — and it's what comes through in interviews, self-assessments, and personal branding. Reputation is who others experience you to be. It's the cumulative pattern of your behavior as observed by colleagues, direct reports, and stakeholders over time.

Here's the problem: hiring and promotion decisions are overwhelmingly based on identity. Candidates present their best selves. They articulate vision, demonstrate charisma, and project confidence. These are identity signals. But the data is unequivocal: reputation — not identity — predicts job performance. The leader who interviews brilliantly but micromanages relentlessly is a reputation problem that identity-based selection will never catch.

The "Bright Side" and the "Dark Side"

The Hogan assessment suite is built on this distinction. The Hogan Personality Inventory (HPI) measures the "bright side" — the qualities that emerge when a leader is at their best: ambition, sociability, interpersonal sensitivity, prudence, and learning approach. These are the characteristics visible in day-to-day performance under normal conditions.

But the real power of Hogan lies in measuring what most assessments ignore: the dark side. The Hogan Development Survey (HDS) identifies 11 behavioral tendencies — "derailers" — that emerge under stress, fatigue, or complacency:

  • Excitable — Emotional volatility; enthusiasm that quickly turns to frustration
  • Skeptical — Excessive distrust that undermines collaboration
  • Cautious — Risk aversion that paralyzes decision-making
  • Bold — Overconfidence that blinds leaders to their own limitations
  • Mischievous — Charm that masks a willingness to bend rules

Every leader has derailers. The question isn't whether they exist — it's whether the leader (and the organization) are aware of them and have strategies to manage them.

From Assessment to Competitive Advantage

Organizations that integrate Hogan into their talent management processes gain three critical capabilities:

  1. Predictive selection: Reduce the 50-70% leadership failure rate by screening for dark-side risks before making promotion or hiring decisions
  2. Targeted development: Move beyond generic leadership programs to coaching that addresses each leader's specific derailers
  3. Succession planning: Build leadership pipelines based on data, not politics or tenure

What This Means for Your Organization

If you're currently selecting leaders based primarily on interviews, track record, and stakeholder endorsement, you're using an identity-based process in a world where reputation determines outcomes. The cost of a single failed senior hire — factoring in severance, lost productivity, team disruption, and replacement costs — typically ranges from 5x to 15x the role's annual salary.

The Hogan suite doesn't eliminate risk. No tool can. But it introduces scientific rigor into a process that most organizations still approach with informed intuition. And in a competitive talent market, the organizations that make better leadership decisions — faster, with less bias — will consistently outperform those that don't.
